AI Consulting

From strategy and AI engineering to operating model design and organisational change, we help businesses turn AI into measurable outcomes. We don’t stop at recommendations. We work alongside leadership teams to deliver the technology, the operating model and the adoption that make AI work at scale.

The technology is moving faster than your organisation can change

Every few weeks, the frontier moves. New models, new agents, a new ceiling on what’s possible. Meanwhile, the average enterprise takes months to decide and years to deliver. By the time an AI initiative reaches deployment, the technology it was built on is already out of date.

This is the trap every incumbent is now in. It isn’t a technology problem, and you can’t buy your way out of it. Often, your operating model, your decision rights, your ways of working were built for a slower world.

The things that once made you strong – scale, complexity, process – have become harder to adapt, while competitors a fraction of your size redesign their businesses in weeks.

We’ve seen this exact shift before. When electricity reached the factory, the plants that wired a motor into the old layout got almost nothing. The ones that tore up the floor and rebuilt around it changed the world. The technology was never the advantage. The reinvention was – and it only ever moves as fast as organisations change.

Many AI programmes look busy but deliver so little.

The patterns are consistent:

Pilots that never graduate

A pipeline of impressive demos and almost nothing in production.

Tools nobody uses

Licences bought, seats assigned and the old way of working humming along underneath.

Activity mistaken for progress

Prompts written, tools rolled out – all counted as momentum the P&L never feels.

Confidence without evidence

The maturity you report sits a full stage above the maturity your evidence can support.

Speed you can’t sustain

Capability arriving faster than your governance and decision-making can absorb it.

None of these problems are solved with more technology. They’re solved by redesigning how the business operates around it. It’s harder than deploying another model, but it’s where value is created. We don’t just help organisations adopt AI, we work alongside leadership teams to redesign how their businesses operate, then deliver the change that turns AI into measurable business performance.

The firm built for exactly this

Rebuilding a business around a technology that evolves this quickly isn’t a strategy exercise or an engineering programme. It’s both, delivered as one. Most organisations still separate strategy from implementation, which is where momentum gets lost.

We were built differently. For decades, we’ve helped leadership teams redesign operating models and move organisations through change. We’ve fused that heritage with AI-powered engineering practices and deep industry expertise, bringing strategy, delivery and organisational change together in one continuous piece of work.

That combination is rare, and it’s why leaders bring us the questions that actually matter. Not ‘how do we add AI to what we have?’ but ‘help us realise what this technology now makes possible.’

Our AI Transformation Operating System

Everything above is why we built something most firms simply don’t have.

Our proprietary AI Transformation Operating System does two things at once: it identifies where your AI programme is likely to break next, then coordinates the work to fix it all through a single operating model instead of disconnected workstreams that drift apart.

The system is built around an agent-powered diagnostic that scores your organisation on evidence, not just perception, across ten connected dimensions spanning strategy, work design, technology, governance and the human capabilities that determine whether transformation succeeds. It’s engineered to surface one of the most common barriers to AI transformation: the gap between the AI maturity you believe you have and the maturity your evidence can support.

Many leadership teams already have a sense of where the biggest challenges lie. This turns instinct into evidence and evidence into action.

How we help you unlock AI

Most consulting firms separate strategy, technology and organisational change into different programmes. We bring them together through a single operating model, so the technology, the ways of working and the people evolve together. That’s how AI creates lasting business value.

How we’ve made a difference

Cut through the AI hype

Are you keeping up with AI and the ideas shaping the future? Every month, Adam Hofmann, co-lead of Elixirr’s AI capability, cuts through the hype and highlights the AI developments that matter most to business leaders. From model upgrades to market shifts, each edition focuses on what’s important to decision-makers, why it matters and how to act on it. One monthly briefing, delivered straight to your inbox.

See where your AI programme really stands

Most organisations are further from where they want to be than their dashboards suggest. A conversation with one of our Partners is the fastest way to find out where you really are – and what closing the gap could mean for your business.

FAQs

The reasons pilots stall are nearly always the sameexperiments are chosen for how well they demo rather than the value they createthere’s no delivery operating model to carry them into production, and adoption is left to chance. Breaking out means prioritising by P&L impact, treating the engineering foundation (agents, context layer, evals, integration) as production infrastructure rather than science projects and designing the human adoption alongside the technology, not as an afterthought.

The build is only part of the job. A successful AI implementation also means redesigning workflows so the capability creates value instead of hiding it, reshaping roles around AI, putting governance in place that enables speed and measuring outcomes from day one. If you skip those you will deploy technology without changing how work gets done.

One that enables delivery rather than slowing it down. That means data classification, human-in-the-loop where the risk justifies it, clear decision rights, auditability, and vendor and IP terms that hold up in practice – all designed so new capability can still reach production in days. Governance that adds months to every decision doesnt reduce risk. It pushes people towards shadow AI, which is often the bigger one.

Not necessarily. AI-native is the right destination for some businesses and the wrong one for others. Often, the smartest answer sits somewhere between AI-native and AI-powered. It’s a commercial decision: what the next stage is worth, what it costs to get there and what standing still quietly forfeits. Our job is to help you make that decision with confidence – then build towards the answer that’s right for your business.

Fast, by design. Whatever we’re working on with you – a strategy, a solution or an adoption programmewe agree the measures of success up front, so you can see progress in weeks, not months. The full value takes longer and depends on the work itself: a production system, a redesigned operating model or a shift in how thousands of people work. But you shouldn’t have to wait until the end to know it’s coming. We build in the evidence from day one.
