Reimagining product delivery with an AI-native lifecycle

A banking client set out to radically transform how products are conceived, built and launched. The opportunity was significant: a material multi-year benefits case, alongside a best-case reduction in time-to-market to 2-6 weeks. We designed an AI-native product development lifecycle that automated key steps across ideation, development, testing and benefits tracking, while embedding security and compliance from the start.

  • Outcome 1: Designed an AI-native workflow that would unlock 50% productivity over ten years across product delivery, technology and operational teams
  • Outcome 2: Reduced best-case product delivery time from approximately six months to 2–6 weeks by automating manual steps across the product lifecycle
  • Outcome 3: Established a pathway to reduce long-term technology run costs by up to 18% through AI-enabled automation

The challenge

Our client wanted to transform product delivery from end to end, but traditional ways of working were slowing teams down. Product ideas had to move through manual, subjective and often repetitive steps before reaching market. This created longer delivery timelines, higher costs and inconsistent decision quality.

The challenge was not simply to make the process faster. The client needed a fundamentally new product delivery model that would enable teams to test, launch and improve products faster, while maintaining the security, risk and compliance standards required in a highly regulated environment.

The approach

We reimagined the product development lifecycle as an AI-native, agent-led model. In practical terms, this meant designing a new way for AI-enabled tools to support the work from idea through to launch, covering ideation, development, deployment and benefits tracking.

We identified and prioritized high-impact AI agents to automate opportunity identification, business case creation, development, quality assurance and benefits tracking. Security, risk and compliance checks were embedded directly into the workflow, so governance was built into the process, not added later.

We also designed a phased roadmap to prove value early, gather feedback and scale capability over time. Alongside the technical design, we aligned technology, data and workforce readiness so execution could begin immediately while key dependencies were managed.

The impact

Our client gained a clearer, faster and more scalable approach to taking products from idea to market. Manual and subjective steps were reduced, improving speed-to-market and helping teams make better decisions with more consistent information.

The model also transformed how product teams worked. By automating repetitive tasks, employees could spend less time on process and more time on higher-value strategic work. Just as importantly, our client was equipped with repeatable ways of working and the internal capability to continue running and improving the model themselves.

Ultimately, we created a new AI-native delivery model built to improve speed, quality and cost performance from idea through to launch.
