How a global food leader unlocked growth through cultural transformation

A global food and beverage leader set out to ignite performance across its North American business. Partnering with us, the company launched a bold transformation – driving executive alignment, shifting mind-sets and embedding a culture of ownership. The result: accelerated outcomes, measurable gains and a foundation for long-term, enterprise-wide growth.

The challenge

Facing competitive pressures and shifting market dynamics, a global food and beverage company recognized the need to elevate its North American business. While the leadership team was committed to transformation, the organization lacked alignment, clear ownership and a unifying performance culture. Silos, inconsistent accountability and legacy ways of working limited progress. To unlock growth and agility, executives sought to re-energise the business with a bold vision and galvanised leadership. The company partnered with us to accelerate change – aligning leaders, driving cultural shifts and embedding new behaviors that would translate strategy into sustained, enterprise-wide performance. Transformation was not optional – it was imperative.

A $20B global food company, operating in over 100 countries, faced a new strategic mandate: accelerate growth by expanding beyond traditional core markets into emerging economies. To succeed, leaders would need to rotate across geographies – while consistently exemplifying the company’s leadership values. The challenge was twofold: build leadership capability at scale and embed a consistent leadership approach across borders. While local autonomy remained essential, executives knew the future depended on cultivating a shared cultural and strategic ‘DNA.’ Every leader would be expected to leave each market stronger – operationally and culturally – ensuring that local impact aligned with a cohesive, global standard of performance and leadership.

The approach

To catalyze transformation, we launched a comprehensive engagement focused on executive alignment, cultural reinvention and breakthrough performance. The process began with intensive leadership workshops to uncover entrenched mindsets and foster accountability. A shared vision was co-created, enabling leaders to take bold ownership of outcomes.

Additionally, we deployed proprietary methodologies to shift behavior, embed new ways of working and generate cross-functional collaboration. Custom-designed interventions empowered leaders to cascade change throughout the organization. By focusing on mindset as the lever for enterprise-wide impact, we helped establish a performance culture – one that enabled faster decision-making, measurable results and sustainable transformation rooted in ownership and agility.

The value delivered

As a result, the company launched 46 breakthrough projects aligned with its strategic ambitions – initiated by country managers and executive teams and led by their direct reports. These initiatives fueled a culture of ownership and execution across all levels. Within one year, the business achieved a sales increase of over 7%, marking a significant performance leap. Leaders across geographies aligned around a common mindset, accelerating progress on previously stalled initiatives and strengthening cross-functional collaboration. The transformation not only delivered measurable gains but also embedded the leadership capacity and cultural foundation needed to sustain enterprise-wide growth and agility.
