Supporting a PE-backed software platform with rapid AI interventions to improve engineering quality

A private equity-backed software platform business was experiencing engineering delivery challenges that threatened customer experience and retention. We helped our client stabilize the platform, improve engineering quality, and accelerate software delivery through AI-enabled engineering practices, automated testing, and targeted operational interventions.

The challenge

Software businesses backed by private equity face increasing pressure to deliver reliable customer experiences while maintaining rapid growth. As technology platforms mature, technical debt, inconsistent development practices, and growing operational complexity can create risks to customer retention and future value creation. For investors, understanding whether challenges stem from engineering execution, platform architecture, operating discipline, or broader strategic issues is critical before making further investment decisions. Our client faced this exact challenge as platform instability began affecting delivery performance and customer experience.

The client’s software platform faced stability challenges around crashes, concurrency issues, and engineering execution. Platform instability, inconsistent release quality, and inefficient testing processes were creating operational risk and impacting customer confidence. Development teams lacked sufficient visibility into quality and productivity metrics, while manual testing and troubleshooting slowed issue resolution. Before making longer-term decisions regarding platform modernization and investment, the private equity sponsor needed confidence that the delivery organization could regain control, stabilize performance, and execute consistently against business priorities.

The approach

We began with a rapid 10-day diagnostic to identify the root causes of delivery challenges and prioritize the highest-impact interventions. We established a focused improvement program combining engineering governance, operational oversight, AI-enabled development, AI-automated testing, and quality assurance enhancements. Working alongside engineering and leadership teams, we built and deployed AI agents to support developers and quality assurance teams, implemented large-scale test automation, and introduced performance dashboards to improve operational visibility. This allowed improvements to be delivered quickly while creating the foundations for longer-term capability development.

The impact

The program stabilized engineering delivery, improved software quality, and restored confidence in the platform’s ability to support future growth. Automated testing reduced manual effort while increasing release reliability and quality, helping teams identify and resolve issues earlier in the development process. Improved governance, operational visibility, and AI-enabled engineering tools increased productivity, strengthened delivery discipline, and provided greater visibility into performance metrics. Beyond immediate operational improvements, our client was left with scalable engineering capabilities, stronger development practices, and a clearer understanding of future investment priorities. This enabled both management and investors to make more informed decisions about the platform’s next stage of growth.
