Global technology manufacturer: Incentives redesigned for a hard-to-retain workforce

A high-volume assembly plant in China struggled to keep its mostly younger workforce, with staff leaving far faster than the national average. By redesigning recognition, workspace and communication around what actually motivated its people, the plant lifted average tenure to seven years and grew to make more than half the world’s mobile chips.

The challenge

A global technology manufacturer’s high-volume assembly plant in China faced a workforce challenge unlike its other sites. Its mostly younger employees were ambitious but hard to keep within standard corporate structures, and conventional pay and management approaches were producing weak engagement and staff turnover far above the national average.

Losing people at that rate kept eroding productivity, pushing up training costs and stopping the plant from reaching its potential. The existing management model simply did not fit the workforce it was trying to lead, and the gap between the two was widening.

The approach

Working with the general manager and leadership team, we redesigned recognition, workspace and communication from first principles. The physical space was reshaped with employees to support working together. Recognition, from awards to suggestion schemes to peer acknowledgement, was built around individual contribution and visible results, and leaders consistently modeled mutual respect and a strong work ethic so the new culture was felt from the top.

The impact

Average tenure reached seven years, against a national norm of under two, and the plant grew to make more than half the world’s mobile chips. It won the company’s prestigious Quality Award and became a recognized leader in corporate responsibility across the company’s global sites, showing how much a supportive, well-designed environment could change.
