CASE STUDIES Global energy company: implementing the future state operating model EXPERTISE Business & Operating Models, Target Operating Model, Change Management, Risk & Compliance, ERP Transformation INDUSTRY Power Utilities A global energy organisation undergoing post-separation transformation faced challenges managing TSAs across 80+ countries and harmonising global ERP instances. We supported them by designing and implementing a future global operating model, troubleshooting ERP issues and managing outsourced services, resulting in streamlined operations, improved efficiencies and enhanced role effectiveness. Outcome 1: 80+ disparate, country-specific ERP instances consolidated into a unified SAP S4/HANA system Outcome 2: Achieved operational efficiency and cost savings by harmonising processes and roles across global regions Outcome 3: Improved managed services provider performance with defined KPIs and active monitoring The Challenge Our client, a global energy organisation, was navigating a large-scale transformation triggered by its separation from a joint venture. This separation ignited the need to manage complex TSAs across multiple regions while transitioning its ERP systems to a unified SAP S4/HANA platform. With increasing regulatory pressures and the need for operational agility, the client required a robust operating model to ensure seamless continuity and future scalability. The organisation needed to exit TSAs across 80+ countries and manage site-specific ERP configurations, all within tight deadlines. The existing SAP ECC 6.0 systems were highly customised, requiring significant process harmonisation. Additional challenges included aligning roles across regions, managing third-party service providers under restrictive contracts and implementing an operating model to support the upgraded ERP environment. The Approach • Engaged key stakeholders to map the current and target operating models • Designed a global “run” operating model, aligning it with future ERP capabilities • Consolidated critical roles (e.g., solution architects, configuration management, risk and compliance) • Developed and operationalised KPIs to optimise managed service provider performance • Resolved ERP system issues on-site, ensuring alignment with the global delivery framework • Delivered a comprehensive implementation roadmap to drive consistent adoption and embed change The Impact Our work delivered significant operational improvements, enabling the client to meet deadlines for TSA transitions while enhancing ERP system performance. The consolidated global ERP system ensured consistency across 80+ countries, reduced costs and improved user adoption. The introduction of key roles and streamlined processes strengthened global delivery capabilities, fostering greater efficiency and resilience. Client feedback highlighted Elixirr’s proactive approach, deep expertise and ability to address complex, high-stakes challenges.
